# Your Value Didn't Disappear. It Moved.

The information layer of this job got commoditized. The judgment layer did not.

**They have been wrong about this before.**

In 2015 a major research firm published a prediction that a million B2B sales jobs would be gone by 2020. Buyers would self-serve. The salesperson would become a relic of a slower era.

It is 2026. There are about 1.6 million of those jobs in the United States, and the Bureau of Labor Statistics projects roughly 142,100 openings a year through the decade.

They were not a little wrong. They were wrong by more than the entire number they said would disappear. I bring that up because the same prediction is back, louder, and this time it is about AI. And the honest answer is more interesting than either the panic or the reassurance.

**Your value did not disappear. It moved. And it moved somewhere specific enough that you can find it on a calendar.**

## What changed in the buyer's week

Start with what the buyer actually does now, because that is where every argument about our future has to begin.

G2 surveyed 1,076 decision makers in April. 51% of them now begin a purchase by asking an AI chatbot rather than opening Google. A year earlier that number was 29%. Almost the entire product research phase moved off the web and into a conversation with a machine.

Meanwhile, getting a first meeting kept getting harder. Belkins measured 7,530,489 cold emails sent in 2025. The average reply rate was 0.45%. To a VP it was 0.32%. At companies over 10,000 people it was 0.22%, which is one reply for every 450 emails sent.

So two things a salesperson used to be paid for, knowing the product and getting in the door, are now either free or nearly impossible. That is the part everyone is worried about, and the worry is fair.

Here is the part almost nobody reports.

## The number that reverses a decade

In a recent Gartner survey of B2B buyers, 69% said they prefer to validate AI-generated insights with a salesperson. They're not just using reps to learn something new; they're using them to verify whether what AI told them is actually true. And when those same buyers were asked where they're more likely to encounter misleading information, 51% pointed to generative AI and 49% to salespeople.

Not to learn something. To verify it.

*Read that again.* Buyers now rate a salesperson as slightly more trustworthy than the machine. After about a decade of being told we were the friction in the process, that is a number I did not expect to see in my career.

The information layer of this job got commoditized. The judgment layer did not. And the judgment layer is where the money went.

## The four layers of every deal

Every deal you have ever worked has four layers underneath it. Most of us were never taught to see them separately, which is why the shift feels like fog rather than a map.

### Layer one. Information. The price went to zero.

### Layer two. Access. The price went to zero.

Getting in front of someone with a budget. The average cold email reply rate is 0.45%, and 0.22% at companies over 10,000 people. Belkins measured 7,530,489 emails in 2025.

### Layer three. Validation. Worth more than it has ever been.

### Layer four. Consensus. Worth more than it has ever been.

Getting a room of people with different jobs to agree. Buying groups run 4 to 13 people, and procurement professionals are among the decision makers in 53% of business purchasing cycles and engage from the start (Forrester, *The State Of Business Buying 2026*).

Two collapsed. Two rose. If most of your week is going into the first two, that is not a character flaw. It is what we were all trained to do, by managers who were trained the same way, in an era when information was the scarce thing.

But it is where your income is going.

## Why the order matters

These are not four separate skills to work on. They are sequential, and the sequence is what most people miss. Validation is what gets you into the consensus conversation. A buyer does not invite you to help align their committee because you are pleasant. They invite you because you already corrected something they had wrong, in front of them, and it cost them nothing to find out. That is the moment you stop being a vendor and start being the person they check things with.

Which means layer 3 is not the destination. It is the door.

## A meeting that shows it

One of the salespeople I coach walked into a conference room last year and the VP of Operations did not do small talk. He slid a document across the table. A vendor comparison matrix, clean and professional, every box filled in. AI built it.

And it said, in confident black and white, that this guy's solution took nine months to deploy and required a full retraining of the team.

Which was not true. Not close to true.

So he looked at it and said: that pulled the technical specs from our 2019 legacy platform. That is not the machine we sell now, and that is not our installation process anymore.

The room went quiet, because everyone else at that table works for the VP of Operations, and the VP of Operations had just brought in a document that was wrong.

Here is the part I keep thinking about. He did not argue. He got up, went to the whiteboard, and drew the actual process step by step in front of all of them. And what the drawing showed was that the real process was far more streamlined than the matrix claimed, and the return came faster than the VP had assumed.

By the end of that meeting the VP was almost apologizing for the document he brought. It turned into a site visit. The deal closed within weeks at full price.

If that salesperson had been a product knowledge salesperson, he loses that room. The AI had more product information than he could recite. What he had was knowing which part of a confident document was wrong, and being able to redraw the truth in front of people.

## Your Sales Tool

Take last week, the real one, and put your hours into four buckets. Do not estimate what a good week looks like. Use the calendar you actually had.

1. Information: product training, demos, spec sheets, answering what it does and what it costs.
2. Access: sequences, dials into no-answers, connection requests, list building, chasing.
3. Validation: correcting what they read, showing what does not apply to them, redrawing the real process.
4. Consensus: multi-threading, prepping a champion for a room you are not in, getting people who disagree to agree.

Add buckets three and four together, then divide by your total hours. That percentage is how much of your week went where the value moved.

Most people land under 40% the first time they run it. That is not a judgment. It is a starting point, and it is the same number I would have had for most of my own career.

Pick one deal this week and open with these two questions instead of your usual discovery:

1. What have you already read on this, and what did it not answer?
2. What did it tell you that does not quite fit your situation?

The first question tells you where they already are, so you stop delivering information they have. The second question is the one that puts a document on the table with an error in it, which is your invitation into layer 3.

Ask them in that order. The second one only works after the first has established that you are not there to repeat the brochure.
